How AI Agents Hand Off Work to Each Other

When one AI agent finishes its part of a task, the output needs to reach the next agent in the workflow cleanly and completely. Agent handoffs are managed through the shared knowledge layer and orchestrated pipelines, where completed work is stored in a structured format that the receiving agent can immediately act on. No information is lost between stages, and the orchestrator tracks every handoff to ensure nothing stalls.

The Handoff Problem

In any team, handoffs are where things go wrong. A researcher sends findings to a writer, but the findings are incomplete or formatted in a way the writer cannot easily use. A developer finishes a feature, but the documentation team does not know it is ready for them. A marketing team creates a campaign, but the sales team was not informed about the messaging changes.

AI agents face the same challenges. Without structured handoffs, the output of one agent might sit in the knowledge base without the next agent knowing it is ready for action. Or the output might not contain all the information the receiving agent needs, forcing it to either proceed with incomplete data or stall while waiting for more context.

How Structured Handoffs Work

In a well-designed multi-agent system, handoffs follow a defined structure. When an agent completes a stage of work, it writes the output to the shared knowledge base with specific metadata: what the output is, which pipeline it belongs to, what stage it represents, and what the next expected action is. The orchestrator monitors these completions and triggers the next agent in the pipeline.

The receiving agent does not need to know which agent produced the work. It simply receives a task with all the context it needs, drawn from the pipeline state and the shared knowledge base. This decoupling means agents can be updated, replaced, or reconfigured without breaking the handoff chain, as long as the output format remains consistent.

Common Handoff Patterns

Research to Content

The research agent completes a competitive analysis or topic exploration and stores the findings in the knowledge base. The orchestrator creates a content task that references those findings. The content agent pulls in the research when writing, using it as source material for articles, landing pages, or documentation. The content agent does not re-research the topic. It trusts the research agent's output and focuses on what it does best: turning information into compelling content.

Content to Review

After the content agent writes a draft, the output enters a review stage. This might involve a separate review process that checks for factual accuracy against the knowledge base, brand voice consistency, and SEO optimization. If the review identifies issues, the task flows back to the content agent with specific feedback about what needs to change. This back-and-forth continues until the content passes review.

Customer Service to Knowledge Base

When the customer service agent resolves a support inquiry that reveals a common question or a gap in existing documentation, it creates a knowledge base entry flagged for the content agent. The content agent then writes a proper help article or FAQ entry based on the resolution. This handoff turns individual support interactions into permanent knowledge that reduces future support volume.

Coding to Documentation

The coding agent finishes a new feature or a significant code change. The handoff includes a summary of what was built, what it does, and how it works. The content agent uses this summary to create or update technical documentation, user guides, or changelog entries. The coding agent does not need to write polished documentation. It just needs to provide accurate technical details that the content agent can transform into reader-friendly material.

What Makes a Good Handoff

The quality of a handoff depends on the completeness and structure of the output. Good handoffs share several characteristics:

Handling Failed Handoffs

Not every handoff succeeds on the first attempt. The research might be incomplete. The code might have bugs that block documentation. The content might not pass review. The orchestrator handles these situations by routing tasks back to the appropriate agent with specific feedback about what went wrong.

The key is that failed handoffs are tracked and resolved rather than silently dropped. The orchestrator knows that a task entered a review stage and was sent back for revision. It knows how many revision cycles have occurred. If a task keeps bouncing between stages without resolution, the orchestrator can flag it for human attention rather than letting it loop indefinitely.
